Preview: the five formats
Choose the format by the type of work, not by habit. Two questions decide it: how much judgment does the work need, and how many people or handoffs are involved?
| Format | Use it for | Example | Sign you chose wrong |
|---|---|---|---|
| 1. Checklist | Routine, sequential, high-frequency work where steps get skipped rather than misunderstood | Month-end close, opening/closing, publishing a product listing | People “know it” but errors keep happening |
| 2. Walkthrough (screenshots or short screen recording) | Precise system tasks done rarely enough that nobody remembers the clicks | Quarterly VAT export, setting up a CRM user | The checklist says “configure settings” and nobody knows which |
| 3. Decision tree | Work with a few recurring branches where the right action depends on the situation | Refunds and returns, support escalation, credit approvals | Staff escalate things they should decide themselves |
| 4. Playbook (principles, guardrails, examples of good) | Expert-judgment work you can't script | Sales calls, key-account complaints, hiring interviews | A rigid script makes good people robotic |
| 5. Process map (swimlane, an owner per lane) | Cross-functional work where failure happens between people | Order-to-cash, client onboarding, new-hire onboarding | Everyone does their part right and the customer still has a bad experience |
